Context
Omnipol is an established defence and aerospace group in the Czech Republic, with history, engineering depth, and serious product lines. A powerful company can still sound weaker than it is when the message doesn’t match the room.
Diagnosis
In defence, procurement doesn’t buy products. It buys the absence of risk. The buyers are institutional, decisions pass through committees, and what settles a deal is compliance, standards alignment, documentation, and what happens after delivery. A group can have better engineering and still lose, because the buyer can’t evidence that choosing them is safe.
The second finding changed the commercial model. For some buyers a completed sale is worth less than a technology transfer with local production rights. That turns a transaction into a relationship, and it answers a sovereignty concern the buyer usually can’t state openly: dependence on a supplier who could one day stop supplying.
Decisions
- Led with compliance rather than capability. In defence the engineering is assumed; what has to be evidenced is that choosing this supplier carries no procurement risk.
- Brought ten product lines into NATO STANAG alignment, treating standards work as commercial work rather than paperwork, because without it the group is not considered at all.
- Rebuilt the offer around technology transfer with local production rights instead of a completed sale, which answers a sovereignty concern the buyer rarely states out loud.
- Wrote the negotiation materials to the committee that actually decides, not to the engineer who already agrees.
Results
Ten product lines were brought into NATO STANAG compliance. Not as paperwork. Standards alignment is the price of being considered at all, so the compliance work was the commercial work.
The engagement contributed to an aviation and defence deal structured as a transfer rather than a shipment.
The engineering was never in question. What the buyer couldn’t evidence was that choosing this supplier carried no procurement risk. Once that could be evidenced, the engineering was allowed to matter.
